Building an Evidence Map from Scratch: A Step-by-Step Guide for Accreditation Coordinators

You have been asked to build an evidence map. Maybe accreditation is coming up, maybe the coordinator before you left behind a tangle of spreadsheets, or maybe your program is preparing for its first accreditation visit and you have been told "just do what everyone else does." The problem is: you do not know what everyone else does — because everyone else keeps it quiet, and most of them are still using spreadsheets.

An evidence map is the backbone of your accreditation readiness. It connects your courses to the outcome indicators that your accreditor requires, links each connection to actual evidence — syllabi, rubrics, assessment reports, exam papers — and gives you a single view showing exactly where you stand. Build it right, and it saves hundreds of hours across every accreditation cycle. Build it wrong, and you are just building a bigger spreadsheet to manage.

This guide walks you through the six steps to building an evidence map from scratch, even if your starting point is a shared drive full of PDFs, a spreadsheet nobody updated since 2019, or a blank page.

Step 1 — Start With the Criteria, Not Your Courses

The most common mistake when building an evidence map is starting with your course list. It feels natural — you know your courses, you know their codes, and you can list them in ten minutes. But the accreditation structure is not organized by courses. It is organized by outcome categories and their indicators.

Your accreditor's framework defines the outcome indicators that every accredited program must demonstrate. Each attribute breaks into specific indicators. For example, the attribute "problem-solving ability" includes indicators around mathematical modeling, experimental methods, and design of solutions. Your evidence map must be structured around these attributes and indicators, with courses mapped into each one.

What to do today: Print the current accreditor criteria and outcome indicators document. This is your master structure. Every course, every piece of evidence, and every report flows from this document — not the other way around. Step 2 — Inventory What You Already Have

Even if your program feels "behind," you almost certainly have more evidence than you think. The challenge is that it lives everywhere: on individual faculty desktops, in past self-study submissions, in the LMS, in departmental shared drives, in assessment committees that ran last semester and may not have shared their reports.

Before building anything new, do a three-day evidence inventory:

  • Day 1 — Document search. Search your departmental drives for keywords: "syllabus," "rubric," "assessment," "learning outcome," "exam," "design project." Create a simple list of every file you find, noting the course code and academic year.
  • Day 2 — Faculty survey. Send a brief email asking each faculty member: "What assessment documents from your courses are available from the last two years?" You will be surprised what people dig up.
  • Day 3 — Gap identification. Cross-reference your evidence list against your course list. Which courses have zero evidence? Which have stale evidence from three years ago? Which have evidence that does not clearly connect to any outcome indicator?

This inventory takes about a week. It is the single most valuable week you can spend before the accreditation cycle gets intense. Step 3 — Build the Map: Courses to Attributes to Evidence

Now you are ready to build the actual map. The structure is three layers:

The key principle: every indicator must have evidence from at least two courses, and every course should contribute to at least two indicators. This "two-by-two" rule prevents over-reliance on a single course and ensures breadth of coverage. If an indicator only has one course feeding it, you have a single point of failure — and the visiting team will notice.

The I-R-M progression. Your accreditor expects evidence to show a progression across the program: Introduction (I), Reinforcement (R), and Mastery (M). A first-year course introduces a concept, a third-year course reinforces it, and a capstone project demonstrates mastery. Your map should show this progression explicitly. Step 4 — Close the Gaps

Your inventory and mapping will reveal gaps. There are three types, and they require different responses:

Gap Type What it means How to fix it
No evidence A course or indicator has zero documentation Ask the course instructor for the syllabus and at least one assessment document from the most recent offering. This is usually the easiest gap to close.
Stale evidence Evidence exists but is older than two years and the course may have changed Verify with the current instructor whether the course content and assessment methods are still the same. If yes, the evidence may still be valid. If no, request updated materials.
Weak evidence Documents exist but do not clearly demonstrate the indicator being claimed This is the hardest gap. You need the instructor to adjust the assessment or write a brief mapping note explaining how the assessment connects to the attribute. Prioritize gaps by urgency. Indicators with zero evidence are your highest risk — they will show up as clear findings during the visit. Indicators with only one course are medium risk. Indicators with weak evidence are lower risk but still worth fixing, because the visiting team may challenge them.

Step 5 — Build a Maintenance Rhythm

An evidence map is not a one-time project. It degrades without regular updates. Courses change, faculty rotate, assessment methods evolve. The map you build this month will be out of date by next year if nobody maintains it.

Set up a semesterly review cycle:

  • End of each semester. Ask instructors to upload any new assessment materials — updated rubrics, exam results, project reports. This takes five minutes if the process is simple.
  • June and January. Run a gap check. Which indicators have not received new evidence this semester? Flag them to the relevant instructors.

The maintenance rhythm matters because accreditation is not a two-week sprint. It is a continuous process, and the visiting team can see whether a program maintains its evidence year-round or scrambles at the end. Programs that maintain evidence continuously look prepared. Programs that scramble look desperate. The difference is in the maintenance rhythm.

Step 6 — Choose the Right Tool

You can build an evidence map in a spreadsheet. Many programs do. And for a single program with a few courses, a spreadsheet might work — at first. But spreadsheets break under the weight of accreditation:

  • Every curriculum change requires manual edits across multiple tabs, and changes are not tracked
